    Building a Peer Recognition Program That People Take Seriously

    How to run monthly Puzzle4Life™ peer recognition without it becoming a popularity contest or a forgotten Slack channel.

    Recognition programs die for two reasons: the reward is worthless, or the same four people win every month. A trait-based piece fixes both, because the point is the observation, not the prize.

    Recognise behaviour, never outcomes

    Outcome-based recognition rewards whoever happened to own the visible project. Behaviour-based recognition reaches the people who made that project possible.

    One nomination per person per month

    Scarcity forces thought. Unlimited nominations produce noise and the loudest teams dominate.

    • Nominations name one trait and one specific moment
    • Everyone nominates, including leadership
    • Nobody may nominate their direct report twice in a row

    Publish the evidence, not the ranking

    Share every nomination's trait and story. Do not publish counts. The moment there is a leaderboard, the program becomes a competition and the honest nominations stop.

    Hand the piece over in person

    A physical piece delivered by the nominator, in front of the team, is the whole mechanism. Digital-only recognition evaporates within a day.

    Review the traits quarterly

    The distribution of traits tells you what your culture actually rewards. If every piece says 'reliability' and none say 'courage', that is a finding.
